The WhatsApp lead that never becomes a HubSpot contact is a lead you never had

5 min read Stephen van der Heijden Product Thinking

Most conversations about a HubSpot WhatsApp sync start from the assumption that the contact already exists. Someone filled in a form, a rep imported a list, and now we just need the messages to land on the right record. That is a real problem, and I have written about it before. But it skips the moment where a lot of small businesses actually win or lose a customer.

The first message usually comes from a number nobody has saved. “Hi, saw your post, how much for…” There is no name, no company, no record in HubSpot. And in my experience that unknown number is the single most valuable thing on a rep’s phone that morning.

A scene from a travel agency

The people here are made up, though the pattern is very real.

Karabo runs a small travel agency in Pretoria with two consultants. Almost every enquiry comes in on WhatsApp, usually after someone sees a package on Instagram. Karabo’s team is good at replying fast. They are much less good at what happens next.

One Monday Karabo pulled a report in HubSpot to see how the September specials had performed. The report said eleven new leads. Her consultant Pieter scrolled through WhatsApp Web and counted closer to forty people who had asked about those specials. The other twenty nine had been answered, some had been quoted, a few had even paid a deposit. They just never became contacts, so as far as HubSpot was concerned they did not exist. No follow up sequence, no reminder when the quote expired, no way to see that the Durban family had asked about the same trip twice.

Nobody had done anything wrong. Creating a contact for every new chat simply felt like admin, and the conversation always seemed more urgent than the record.

Why I do not want this to be automatic

The obvious fix is to create a HubSpot contact for every new WhatsApp number that messages you. I understand the appeal, and I have thought about building it that way more than once. I keep coming back to no.

A rep’s WhatsApp is full of numbers that should never be in a CRM. The plumber, a cousin, the parent from the school group who messaged about a lift club. Auto creating contacts for all of them fills HubSpot with junk, messes up your reporting in the opposite direction, and quietly puts personal people into a business system they never agreed to be in. Under POPIA or GDPR that last part is not a small thing.

So I would rather the sync treat a new number as a question. Is this a customer? If yes, it should take one or two clicks to answer, right there in WhatsApp Web, without opening HubSpot in another tab and retyping a phone number with the country code wrong.

What good looks like to me

When a new number messages a rep, the WhatsApp HubSpot Chrome extension should notice that it does not match any contact and say so plainly. The rep should be able to create the contact from the chat, with the number already filled in correctly and the name taken from WhatsApp where it exists. And the moment that contact exists, the conversation so far should sync with it, so the first enquiry and the first quote are on the timeline from day one rather than starting halfway through.

Equally, the rep should be able to say “not a customer” and never be asked again. That small refusal matters as much as the creation does. It is what keeps the tool from becoming nagging, and it is what keeps HubSpot honest.

I think of it as moving the decision to the place where the rep already has the context. In WhatsApp Web they know exactly who this is. Two days later in HubSpot they will have forgotten.

A small market note

When I look at how people compare WhatsApp CRM for HubSpot tools, the conversation is almost always about logging WhatsApp messages in HubSpot for contacts you already have. Very little is said about where those contacts come from. For a lot of the businesses I talk to, especially service businesses running on Instagram and word of mouth, WhatsApp is the top of the funnel, not just a channel for existing customers. A sync that only works once someone has done the data entry is solving the second half of the problem.

The opinion

If you sell on WhatsApp, your best leads arrive as strangers. A HubSpot WhatsApp integration that ignores unknown numbers will give you clean reports that undercount your own pipeline, and one that auto creates everything will bury the real leads in noise. The right answer sits in between: notice the new number, ask the rep once, and make yes take seconds. That is the moment I care most about getting right.
